The Challenge

Wemolo has spent the last few years doing what fast-scaling tech companies do: growing, fast. As a Munich-based parking-tech scale-up building AI-powered, camera-based solutions that replace old-school barriers and tickets, the company has been expanding its footprint across Europe at a pace most leaders never get formally trained for.

In line with commercial growth,leadership itself needed to mature. Wemolo's performance culture was understoodand lived differently from team to team, first-time leaders were still buildingcore skills like prioritization, resilience, and setting the pace for theirteams, and difficult conversations were too often avoided.

The Solution

Meeting leaders where they stand

Wemolo split the program into two parallel tracks, one for team leads and one for Head-Ofs, each running as a 12-month, live interactive journey with one 3-hour session per month. Each group got content calibrated to where they actually stood, while still building toward the same leadership culture and accounting for individual differences within the groups.

What stood out was that while building on universally applicable leadership tool, Wemolo's own principles (“Be the pacemaker”, “Make room for genius”, “Direct the story”, and“Truly care”) remained the foundational pillar of the programs. This meant leaders weren't learning abstract theory, they were practicing the exact language and mindset already embedded in these principles. The content was also aligned with Wemolo's performance management processes, so the leaders could directly apply the skills in their evaluation rounds.

Trainers who've lived the hyperscale reality

Credibility mattered for Wemolo. The trainer brought direct experience leading inside highly dynamic scale-up environments during hyperscale growth, the same environment Wemolo's leaders are operating in right now. That shared reality let the trainer act less like an outside instructor and more like a sparring partner who already knows what the pressure feels like.

Practical impact

SBI feedback became one of the program's stickiest tools; participants noted that repeating is exactly what made it lodge in practice.

Leaders also pointed to individual feedback from the trainer during breakout sessions as a highlight, calling out how directly useful that one-on-one attention was.

Challenges Along the Way

Two hurdles came up during rollout:

  • Time constraints: leaders struggled to find room to really practice new skills between sessions. The fix was to break tools down into small, five-minute habits, and ask participantsto pick just one to focus on rather than trying to apply everything at once.
  • Virtual energy dips: some participants found the virtual sessions harder to stay engaged with than the on-site ones. Breakout groups and breaks were used deliberately to keep energy and participation high even in the remote format.
